A softener isn't a one-time purchase. It's an appliance with running costs, and those costs are set by decisions made at specification — capacity, regeneration type, and an efficiency figure most buyers never see, never ask about, and aren't shown.
Get those right and the unit quietly does its job on a sensible amount of salt for a decade or more. Get them wrong and you'll be carrying more salt, discharging more water, and replacing components sooner — while the headline price on the invoice looked like the better deal.

Salt. The obvious one, and the one people notice. What drives it: your hardness, your water usage, and — most of all — how the unit decides when to regenerate. A softener working through a lot of salt isn't necessarily a bad unit; it may be an efficient unit on very hard water, or an inefficient one on moderate water. The specification tells you which.
Water used regenerating. Every regeneration flushes the resin with brine and rinses it, discharging to drain. That's water you paid for, leaving without being used. Over years it's a genuine number, and it's directly proportional to how often the unit regenerates — which brings us to the single biggest lever.
The regeneration trigger — and this is where the money is. Timer-based units regenerate on a fixed schedule regardless of what you've actually used. They regenerate during a week away when nobody was home. They regenerate on a quiet week the same as a busy one. And they can run short during heavy use because the schedule doesn't know. Metered or demand-initiated units measure actual consumption and regenerate only when capacity has been used. Less salt, less water, more consistent softness. The difference compounds every year you own it, and it's the first thing worth asking about on any quote.
Servicing and consumables. Brine tank cleaning, occasional injector or venturi clearing, and valve components over the unit's life. Modest, but real — and considerably higher on a unit fed by water with iron or sediment in it, because those foul the resin.
Resin life. Softening resin doesn't last forever, and what shortens it is entirely predictable: iron, chlorine, and sediment. A softener installed without pre-treatment on water containing any of those has a shorter working life, and replacing resin is a real cost. This is why testing before buying isn't a formality — it's the difference between a unit that lasts and one that quietly degrades.
The pattern: capacity that's wrong, a timer instead of a meter, and no pre-treatment on water that needed it are the three decisions that turn a cheaper purchase into a more expensive decade.
Ask for all four in writing. Any installer who has actually assessed your property will have them.
If a quote has a price and a model number and none of the above, it isn't a specification. It's a guess with a decimal point.
On municipal supply, your water provider publishes a quality report giving hardness and other parameters. Free, and the starting point.
On a well, testing is yours to arrange — hardness, iron, manganese, pH, and total dissolved solids, plus bacteria and nitrates separately.
And be clear about the limits. A softener removes calcium and magnesium. It does not fix:

If your complaint is scale, spotting, and soap that won't lather, a softener is exactly right. If it's colour, smell, or taste, it's the wrong appliance and we'd rather say so.
If you're not sure which of those you are, call and describe what's bothering you. If a softener isn't the answer, that's a two-minute phone call rather than an appliance.
A real design decision, and one that gets skipped.

Salt-based softeners remove hardness minerals. Scale stops forming, soap performance improves, and existing scale gradually diminishes. They need salt, a drain, and regeneration.
Salt-free conditioners remove nothing. They alter how minerals behave so they're less likely to adhere as scale — no salt, no drain, no regeneration, and lower running costs by definition. But the minerals remain, so spotting, soap performance, and the feel of the water are unchanged.
Which suits depends on your complaint. Scale in pipes and appliances — a conditioner may be enough. Spotting, soap, laundry, and skin — only a softener addresses those.
Be sceptical of anything sold as a softener that needs neither salt nor a drain. It may be a perfectly good conditioner. It isn't a softener.
Ion exchange trades hardness minerals for sodium, so softened water contains more sodium than it did — in proportion to how hard the water was.
For most water and most people the amount is small. If anyone in the household has been advised to limit sodium intake, that's a question for their doctor rather than a webpage.
Two accommodations exist: potassium chloride in place of sodium chloride in the brine tank, at higher running cost — or leaving the kitchen cold tap unsoftened, optionally with a reverse osmosis unit for drinking and cooking.
